Retail + e-commerce + operations
From market entry to open sales channels, and finally a working local operations loop.
The situation
A Chinese electric two-wheeler and smart-mobility brand had shipped its first batch into Saudi channels. But after that first shipment the local warehousing, after-sales and ongoing operations were not yet in place, channel partners lacked confidence, and there was no stable sell-through.
What we did
We first adjusted the SKU mix and price bands to local market feedback. We then rolled out offline and e-commerce channels in parallel to reduce reliance on any single channel. Finally we put all four links, warehousing, fulfillment, after-sales and spare parts, on the ground locally, so channel partners dared to stock and users dared to buy.
The outcome
The client moved from "just shipping" to a local operations loop, with warehousing, fulfillment, after-sales and spare parts all handled locally, giving channel partners the confidence to stock and users the confidence to buy.
This is the only one of the five entry cases that reached the ongoing-operations stage. If you have already shipped a first batch and are now worried about sell-through, this case matches exactly where you are.
